The Truth About Golf Shaft Flex: Why Regular, Stiff and X-Stiff Don't Tell the Whole Story

One of the first questions golfers ask when shopping for a new driver, iron set, or shaft is:

"What flex should I play?"

Regular?

Stiff?

X-Stiff?

For decades, golfers have been taught to choose shaft flex primarily from swing speed.

Swing 85 mph? Play regular.

Swing 100 mph? Play stiff.

Swing faster? Move into X-Stiff.

It's simple.

It's also an incomplete way to fit a golf shaft.

At Just a Potamus Golf, shaft fitting isn't about matching a letter on a shaft to a number on a launch monitor. We look at how you load the shaft, how you deliver the club, what the golf ball is doing, and how the shaft interacts with your entire swing.

Two golfers can swing a driver at exactly the same speed and perform best with completely different shafts.

Understanding why is where shaft fitting gets interesting.


First: There Is No Universal Standard for Shaft Flex

This surprises a lot of golfers.

A shaft labeled "Stiff" from one manufacturer isn't necessarily the same stiffness as a "Stiff" from another.

In fact, two different shaft models from the same manufacturer can behave very differently despite carrying the same flex designation.

The letters on the shaft—L, A, R, S and X—are useful categories.

But they aren't universal measurements.

Think of buying clothes.

A large shirt from one company may fit completely differently from a large from another company.

The label gives you a starting point.

It doesn't tell you exactly how it fits.

Golf shafts work much the same way.


Swing Speed Is Important—But It Isn't Enough

Swing speed absolutely matters during a fitting.

But it is only one variable.

Imagine two golfers who both swing their driver at 100 mph.

Golfer A has a smooth takeaway, gradual transition, and progressively accelerates through the ball.

Golfer B has an aggressive transition and loads the golf club very quickly from the top.

Same clubhead speed.

Very different forces being applied to the shaft.

Putting both golfers into the same shaft simply because they both swing 100 mph ignores a huge part of what's actually happening.

That's why a proper golf club fitting needs to evaluate the golfer—not just swing speed.


What Does a Golf Shaft Actually Do?

A golf shaft has a difficult job.

It connects you to the clubhead while responding to forces that change dramatically throughout the swing.

During the golf swing, the shaft bends and twists in response to:

  • Your transition

  • Acceleration

  • Release

  • Clubhead mass

  • Swing direction

  • How you apply force to the club

The goal isn't necessarily to find the "stiffest shaft you can handle."

It's to find a shaft that allows you to deliver the club consistently.

That distinction matters.


Shaft Weight May Matter More Than the Letter on the Shaft

Golfers obsess over flex.

In many fittings, shaft weight can be just as important—and sometimes more important—than the flex designation.

Consider two stiff-flex driver shafts.

One weighs 50 grams.

The other weighs 70 grams.

Those clubs can feel completely different during the swing.

A shaft that's too heavy may make it difficult for a golfer to generate speed or maintain their normal sequencing.

A shaft that's too light can create the opposite problem.

Some golfers lose awareness of the clubhead.

Tempo changes.

Strike pattern spreads across the face.

Contact becomes less predictable.

Neither lighter nor heavier is inherently better.

We're looking for the weight that allows that particular golfer to control the club while producing the speed and delivery we're looking for.


Shaft Profile Is Where Things Get Much More Interesting

When golfers talk about shaft flex, they're often treating the entire shaft as though it bends uniformly.

It doesn't.

Different areas of the shaft can be designed with different stiffness characteristics.

You'll commonly hear discussion about:

  • Butt stiffness

  • Mid-section stiffness

  • Tip stiffness

Two shafts can both be labeled "Stiff" and have completely different profiles.

One might have a relatively firm handle section with a softer mid-section.

Another might have a softer handle with a much more stable tip.

Those differences affect how the shaft feels and how different golfers respond to it.

This is why saying:

"I play a stiff shaft."

really doesn't tell us very much.

The better question is:

"What shaft characteristics help you deliver the club most consistently?"


Tempo and Transition Matter

Two golfers can create identical clubhead speed in completely different ways.

One builds speed gradually.

Another creates force very aggressively during transition.

That matters because the shaft is responding to how and when force is applied, not simply the speed of the clubhead at impact.

This is one reason fitting entirely from a swing-speed chart can produce poor results.

The chart doesn't know how you got to that speed.

We need to watch the golfer.


Feel Matters More Than Some Golfers Think

Golf fitting has become increasingly data-driven.

That's a good thing.

We use launch monitor data extensively because it allows us to measure what is actually happening rather than relying on guesswork.

But fitting shouldn't become so obsessed with numbers that we ignore the golfer.

Feel matters.

If a golfer doesn't trust the shaft, doesn't know where the clubhead is, or feels like they have to manipulate the club to make it work, that's meaningful information.

Sometimes two shafts produce very similar numbers.

But the golfer overwhelmingly prefers one.

That preference can influence confidence, tempo, and repeatability.

The best-performing golf club isn't simply the one that produced the best single launch monitor shot.

It's the one the golfer can reproduce.


Don't Chase the Longest Shot

This is another mistake we see during equipment testing.

A golfer hits five shots with Shaft A.

Then five with Shaft B.

One shot with Shaft B goes eight yards farther.

"That's the shaft."

Not necessarily.

Maybe that was simply the best strike of the session.

We're much more interested in the entire pattern:

  • Ball speed

  • Strike location

  • Launch

  • Spin

  • Carry distance

  • Dispersion

  • Face delivery

  • Consistency

If one shaft gives you three extra yards but dramatically increases your dispersion, did we actually improve your golf game?

Probably not.

We're fitting for golf—not a long-drive contest.


Can the Wrong Shaft Cause a Slice or Hook?

This is where we need to be careful.

You'll sometimes hear claims that a certain shaft will "fix your slice."

That's oversimplified.

If you're delivering the club significantly out-to-in with an open face, changing shafts isn't going to magically rebuild your swing.

That's an instruction problem.

But the shaft can influence how consistently you deliver the club.

If the weight, profile, or overall setup makes it difficult for you to control the clubhead, equipment may amplify an existing swing tendency.

That's why we don't immediately blame either the golfer or the equipment.

We evaluate both.

As we discussed in Why Golf Lessons Alone Won't Fix Every Golf Problem, the objective is determining whether we need to change the golfer, the equipment, or some combination of the two.


The Shaft Can Also Change the Golfer

This is something I think gets overlooked.

Golf equipment doesn't exist independently of the person swinging it.

Give someone a dramatically heavier club and they may move differently.

Give them something extremely light and they may change their tempo.

Change the balance of the club and their sequencing may change.

Give them a shaft they don't trust and they may start trying to control the club instead of swinging naturally.

That's why fitting and instruction overlap.

As an instructor, I want to see how the golfer naturally moves.

As a fitter, I want equipment that supports that movement rather than forcing unnecessary compensations.

That philosophy is the foundation of our Golf Performance Services, where coaching, fitting, and club building are treated as parts of the same performance system.


What About Shaft Torque?

Torque describes the shaft's resistance to twisting and is another specification golfers frequently encounter.

But just like flex, it shouldn't be evaluated in isolation.

Torque can influence:

  • Feel

  • Perception of stability

  • How the golfer responds to the club

A lower torque number doesn't automatically mean a shaft is "better" or intended only for stronger golfers.

It's another piece of the overall shaft design.

Looking at one specification without considering the complete shaft is rarely useful.


What About Kick Point and Launch Labels?

You'll often see shafts marketed as:

Low launch / low spin

Mid launch / mid spin

High launch / high spin

Those descriptions can be useful for comparing products within a manufacturer's lineup.

But they don't guarantee that every golfer will produce that exact ball flight.

Why?

Because the golfer still has to deliver the club.

Your:

  • Attack angle

  • Dynamic loft

  • Strike location

  • Clubhead

  • Swing mechanics

all influence launch and spin.

A "low-launch" shaft doesn't automatically produce low launch for every golfer.

That's why we test instead of assuming.


Should You Play the Stiffest Shaft You Can Handle?

No.

And you shouldn't automatically play the softest shaft that gives you more speed either.

The goal isn't proving that you can swing an X-Stiff shaft.

There's no bonus on the scorecard for that.

Likewise, there's nothing wrong with playing a Regular flex if it produces better golf shots.

The correct shaft is the shaft that performs best for you.

The label doesn't matter.

The golf ball does.


Your Iron Shafts and Driver Shaft Don't Have to "Match"

Another misconception is that if you play a certain flex in your driver, you should automatically play the same flex throughout your bag.

Not necessarily.

Your driver and irons have different:

  • Lengths

  • Head weights

  • Jobs

  • Swing characteristics

  • Performance requirements

You may fit into one profile in the driver and something very different in your irons.

The same applies to wedges.

A properly built golf bag should work as a complete system, but that doesn't mean every shaft needs the same label printed on it.


This Is Why Fitting and Club Building Have to Work Together

Finding the correct shaft during a fitting is only the beginning.

The finished club still has to reproduce what we tested.

Club length matters.

Head weight matters.

Swing weight matters.

Grip weight matters.

Tipping and shaft preparation matter.

The entire assembled club influences how the shaft behaves and how the golfer experiences it.

That's why our process combines precision club fitting and custom club building.

We're not simply identifying a shaft.

We're building a golf club around the golfer.


So How Do You Find the Right Golf Shaft?

Not from a chart.

Not from your handicap.

Not because your friend loves theirs.

And definitely not because the letter printed on the shaft makes you feel better.

Start with the golfer.

Look at:

  • Swing speed

  • Tempo

  • Transition

  • Delivery

  • Strike pattern

  • Ball flight

  • Launch

  • Spin

  • Dispersion

  • Feel

Then test.

Change one variable at a time.

Watch what happens.

And let the results—not the label—determine the answer.
